Map the process as it actually runs
By watching it, not by asking a manager to describe it. The documented process and the real one differ in almost every organisation we work with.
Remove steps before automating any
Frequently a third of the steps exist because of a decision nobody remembers. Deleting a step is cheaper and more reliable than automating it.
Quantify the current cost
Hours, error rate and delay, measured. Without a baseline you cannot tell whether the automation was worth building.
Choose the tool honestly
A spreadsheet formula, a form, an automation platform, a script or AI. Reaching for the most sophisticated option is how automation projects become expensive without becoming useful.
Build with exception handling
The awkward records that people currently handle by instinct. Automating the happy path and leaving exceptions to humans often creates more work than it removes.
Train the people affected
They will work around anything that makes their day harder. Involving them in the mapping is the single best predictor of whether it gets used.
Measure against the baseline
Hours saved, errors reduced, delay removed — compared to the pre-automation figures rather than to an impression.

Find the processes worth automating

Run this over your operation before commissioning anything. The processes scoring highest are where the money is, and several will turn out to be worth simplifying rather than automating.

  2. 02Does it take a person more than fifteen minutes each time?
  3. 03Is the same information entered into more than one system?
  4. 04Is it triggered by something predictable — an enquiry, an order, a date?
  5. 05Are the rules the same every time, or does it need judgement?
  6. 06Does anyone check the output, or is it trusted blindly?
  7. 07How often does it go wrong, and what does an error cost to fix?
  8. 08Does it create a delay customers notice?
  9. 09Does it exist because of a system limitation that could be fixed instead?

Timeframes are typical rather than guaranteed, and they assume we get account access and approvals when we ask.

    Sitting with the people doing it. Produces a map that differs from the documented version, which is itself the most useful early finding.

    Simplify

    Steps removed, merged or reordered before any tooling is chosen. This stage frequently delivers most of the saving on its own.

    Build

    The simplest tool that does the job, with exception handling and alerting.

  4. 04Week 6–10

    Train and measure

    Handover to the people affected, then measurement against the baseline after a month of real use.

Timeline

How long this actually takes

Six to ten weeks including measurement. The observation and simplification stages regularly deliver more than the automation does — removing four unnecessary steps beats automating all eleven. Two honest points. If the process is undocumented and unstable, automating it locks in whatever it currently does, including the mistakes. And where the people doing the work were not involved in mapping it, they will work around the result. Both are predictable and both are avoidable.

Why do you map the process by watching rather than asking?

Because the described process and the real one differ almost everywhere. Managers describe it as designed; the people doing it describe the workarounds. Automating the described version produces something nobody can use, and it is the most common reason these projects fail quietly.

Is it worth automating something that only takes ten minutes?

If it happens fifty times a week, yes. If it happens twice, almost certainly not. Frequency matters more than duration, and the checklist above scores both. We will tell you when a process is not worth the build.

What if our process is not documented?

Then documenting it is the first deliverable, and it is valuable on its own. Automating an undocumented process locks in whatever it currently does including the mistakes, and nobody can tell afterwards whether the automation or the process is at fault.

Will this make people redundant?

In most of what we do it removes work people dislike rather than roles. If reducing headcount is the goal, say so at the outset — it changes the design and, importantly, it changes how the people affected will respond to being asked how their job works.

How do we know it worked?

Against the baseline measured before anything changed — hours, error rate and delay. Without a baseline, "it feels faster" is the only available verdict, and that is not enough to justify the next automation to whoever signs off the budget.

Does this always involve AI?

No, and reaching for it by default is a mistake. Many of the best automations here are a form replacing an email, a scheduled script, or simply deleting a step. AI earns its place where the input is unstructured and something has to be read and understood.
